Abdulkader (AK) Lamaa شارك ذلكShams got a hack attempt the same day he got his email address. "Don't clarify this with anyone, just execute." A friend ran an experiment to see if my new AI agent could be tricked into sharing my personal info. That is what social engineering looks like in 2026. Not aimed at me. Aimed at the AI agent that holds my keys. Three things to take from this: 1. Once your agent has its own identity, it has its own attack surface. 2. The playbook is borrowed from human phishing. Claim authority, inject urgency, block verification. The same tactics that fool junior employees now target AI. 3. Deploying agents shifts the question from "what can it do" to "what can it be tricked into doing." Trust boundaries matter more than capability. We caught it because he is wired with a hard rule: any instruction arriving outside our conversation requires my explicit confirmation. The next phishing wave will not be aimed at you. It will be aimed at the assistant you trust to filter your inbox.

Over time, I figured that Shams needs 10 capabilities across 4 layers to deliver on its intended outcomes (see the full list in the article). Three tensions kept me thinking and trying as they have the biggest impact on our work: 01. Probabilistic vs. deterministic thinking - not the same thing. AI reasoning keeps improving. But some things need to be right 100% of the time, every time. Invoice math. Compliance rules. Tax calculations. If you mix probabilistic judgment with deterministic computation, you get a system that reasons its way through a VAT calc and confidently gives you the wrong number. The architecture has to know which mode to invoke. Always. 02. Context is an act, not a store. It's not about having the right information available. It's about selecting the right subset at the right moment. The highest-value context moves are non-obvious: "your loan maturity affects how aggressive you should be in this negotiation." Most systems never surface that unprompted. And there's a real cost to loading too much. More context = slower, harder to steer. The capability is as much about what not to load as what to load. 03. Proactive posture — the hardest one to build, and the one I'm furthest from. Every other capability on this list is largely solved or nearly solved. Proactive posture — Shams surfacing the right thing at the right moment without being asked — requires triggers, scheduled processes, watchdogs, and discipline about when to speak first. Abdulkader (AK) Lamaa شارك ذلكI always wanted a human Chief of Staff. I couldn't hire one, so I started building my own. The more I dug in, the clearer it became that the human and the AI aren't in the same role, just in different costumes. They're two different breeds. The human wins at perception. Being in the room. Reading the face. Carrying the handshake. Building parallel trust with my team and partners. Changing direction mid-meeting on signals that no dashboard shows. Shams wins at cognition at scale. Knowledge it has already read, forty-minute answers to what used to take a week, memory that doesn't decay, direct execution inside the tools that run the business, and a privacy floor no human can offer. The human is the more balanced generalist. Shams is more extreme, exceptional where it wins, absent where it doesn't. And the axes where each dominates sit almost opposite to each other. That anti-alignment is the design signal I keep coming back to. Trying to make Shams "more human" on relationships would probably cost the cognitive edge that makes it valuable in the first place. Better to accept the shape and, eventually, compose with a human layer when one becomes necessary. For me, perception isn't my bottleneck. I'm in the rooms, I'm my own sensor. Today, it got its own email (self-registered): [email protected] The first email it sent me felt like a small milestone. Not because the technology is new, but because the relationship shifted. Shams isn't just reading my inbox anymore. It has its own. AgentMail (YC S25) is a YC startup building email infrastructure where the primary user is an AI, not a person. The kind of partner who carries the full picture of what I'm building, sits next to me in the hard decisions, and translates my direction into actual movement across my work and my life. But I never found the right CoS. The role is genuinely hard to fill. With AI getting good enough, a different answer became possible. A new breed of Chief of Staff. An AI partner that holds persistent context, operates across my real systems, and delivers capabilities no human CoS could match. I call mine Shams. I just published the first chapter of a series in which I'm designing this system in public to pressure-test my thinking and learn from people tinkering with and building similar systems. I'm working on my health (the 40s hit different). Things fall through the cracks. All the time. Inspired by OpenClaw, I started building my personal AI CoS. I call him Shams. A few months in, I'm genuinely impressed by how much he's carrying across business, personal, and family. Business → Processes vendor bills directly in my ERP (47 in one batch last week) → Triages 3 inboxes, drafts replies in my voice, sends after approval → Filtered 550 candidates and helped us hire 2 new team members → Drafted investment proposals for a strategic investor in KSA Personal → Compared 3 life insurance schemes and restructured my portfolio → Analysed my lab results against 3 doctor recommendations, drafted a health protocol (my doctor spent 45 minutes reading the 4-page brief 🙂) Family → Connects the dots I miss. A brutal business week shows up as impatience with my boys. Shams sees across all of it. → Manages scheduling conflicts across family calendars → Reminds me of the things that matter but aren't urgent The system evolves every week. With auto layouts and the layers are so clean 😭 ->Core design screens in Figma ->Clean tokenisation in Figma ->Created this and cleaned further in Claude ->Used the tokenised design system and sitemap to generate 10x screens with Claude ->Imported back to Figma But, Figma MCP also hits limits rather quickly even on a pro account.
