How can you manage project scope changes fairly and equitably?

And, a clear scope statement sets the stage for project success. Because it communicates expectations, boundaries, and responsibilities, which reduces misunderstandings and the dreaded scope creep. By investing time in defining the scope meticulously, you're not only enhancing your project management but also you're promoting fairness and equity throughout your project's lifecycle.

A scope statement should take into consideration the environment in which the project will be implemented, and give sufficient room for adaptation. In circumstances where the operating environment changes quickly, the scope should provide space for adaptation in an agile way for maximum benefits realisation.

Ensure fairness in project changes for everyone. When new tasks arise, adjust timelines to prevent overburdening anyone. Open communication is vital to maintain fairness within the team. Ex: You are managing a software development project. A stakeholder suggests adding a new feature to the application. You hold a meeting to discuss the implications. After assessing the impact on the timeline and resources, you involve the development team to understand their workload. Through open communication and negotiation, you agree to implement the feature in the next phase of the project, ensuring it aligns with the overall project goals and doesn't disrupt the current work. This approach maintains fairness and equity in handling the scope change.

As per agile methodology changes are important, but implementing agile never means to adapt changes at free of cost. Breakdown the changes in two major parts. 1) Current changes, the most needed and important changes for the project release point of view. 2) Next changes, the one which can be done after the release. Sub Divide these changes as: a) Freely accommodable - It could include the changes which were described in the discovery stage but missed in the documentation. Or could be a scenario where the developed functionality wont suits the business requirements. b) Paid changes. - It could include the changes like rework on the previous workflow or any new extra features. This will bring transparency and helps to adapt changes.

A scope statement is a formal document that outlines the scope of the project. It includes the specific objectives and goals that the project aims to achieve, along with the deliverables or tangible outcomes that will be produced. By clearly defining the scope, a project manager can effectively communicate the project's boundaries and expectations to all stakeholders. This helps to avoid misunderstandings and scope creep, which is the uncontrolled expansion of a project's scope beyond its original intentions. An organized change control system is critical to the project's overall health. It needs a process that allows the requestor to document the change request and its expected outcome. The change request form should ask for the criticality and urgency of the change. The review board should be able to clearly understand the change from the requisition form to make calculated decisions and its overall impact on the project scope, timeline, etc. An effective change control system will give visibility into the change request, the expected outcome, and the decisions of the change review board. This 10% should be the ones who can absorb and adapt faster. 2. Differences are key - Know what your BAU deliverables are! Understand what qualifies as an enhancement and a revamp! 3. Set up a change board - Include more than just the sponsor. Have your key decision makers! 4. Top Ten for the Small wins - Use your buffered and moveable top 10,% for all the POCs and small wins! 5. Trade it like a pro -Any change that can't be handled by the above, needs to go through the full chain! Estimate, restimate, trade, Sign off and reassign!

Changes are inevitable. Some questions to ask while negotiating and prioritising a change: - Who or what initiated the change & why? - Is it a mandatory change instruction (from new regulations for eg.)? - Who or what benefits from the change, how big is the benefit compared against the cost? Time impact and associated cost if any? - What extent of project scope is affected? - If the project is part of a program, how does it impact the program & its objective? - Is there an approvable alternative? - Is there a cost of deferment? - In construction, will providing provisions in the Works to accommodate a foreseen change be a viable alternative? - Effort(time / cost) needed to implement the change after the project is handedover?

A company may have a policy and threshold limit to accept changes based on contract. If the stakeholders provide continues changes and if it exceeds the defined limit and scope baseline, the issue should be escalated, discussed and negotiated with stakeholders as it requires extra schedule/cost. A benefit management plan may be handy in this scenario.

In a software development project, imagine a stakeholder proposes a new feature mid-development. Using the MoSCoW method, you categorize it as a "Must Have" for client satisfaction. There are several management plans like scope, schedule, cost, resource, quality, risks etc., A change in scope once approved should be reflected as a cascading effect in all relevant documents. It will be nightmare situation if any of the supporting document gets missed during updates. Think of a disaster if not updated in quality plan document !!!

This way it will not be accurate. As when there are changes done, keep on updates in the plans will be hard to manage and will not align with the end goal of the project. Changes could be accompanied but not always change to plan. Request can be taken separately.

Umm… no! You should not update the project plan once you have approved a scope change. That’s because you should already have a version of the plan that shows the impact on the plan and thus the outcomes as part of the change review decision. Iron triangle everyone! Scope - Cost - Time and add in quality in the middle of that triangle if what you mean by quality if outcomes. Similarly whilst broadly I’d agree that documents should be updated after the change, for work efficiency reasons, You simply should not approve any change in isolation without being pretty sure of the impacts it causes. So you need to have reviewed all your up to date core documents as part of prepping for the change review not after.

I managed a contract with ongoing scope changes, to properly manage the changes it took a lot of communication with your client, project team and end users to ensure they understand what changes are made, the reason they were made and certainly how it affects the quality, delivery date and funding.

With the changes approved and executed, regularly monitoring the scope for the desired outcome helps to be in line with the requirements. Any variance or deviation should be reported. In case of a software development, regression testing can be planned to verify that the changes does not introduces any impacts.

Last but not least, this step involves continuously keeping an eye on your project's scope throughout its lifecycle. Metrics like planned value, earned value, actual cost, and schedule variance come into play here, providing insights into scope performance. If any scope issues or deviations crop up, tools like variance analysis, trend analysis, or root cause analysis are your allies. And, of course, verifying and validating scope deliverables ensures they not only match the scope baseline but also meet stakeholder satisfaction. This ongoing vigilance keeps the project on track and maintains fairness and quality.

Think of managing scope changes in a project like sailing a ship through shifting seas. You need to keep an eye on how well you're doing with metrics, fix any problems that arise, check that everything is in order, and make sure everyone on board is happy. It's like being the captain of your project adventure, making sure you reach your destination smoothly and keeping your crew (stakeholders) satisfied along the way.

Ensure you establish robust monitoring and control mechanisms to track the progress of scope changes. Regularly review whether the changes are being implemented as planned and whether they are achieving their intended goals

Who ever said changes needed to be handled "fairly and equitably"? That may be one of the dumbest questions any ChatBot has ever asked. Changes are handled according the change control practices. They are evaluated and approved or rejected based on the criteria defined in the system.

If you expect a lot of change of scope, keep your initial scope statements abstract and firm them up as you go. Favour small projects within a larger program. Ensure your ways of working can cope well with the change that arises. Consider carefully what the latest date is, that you can make decisions; and make them just in time. Be aware of all the change control mechanisms and in particular which of them are change-facilitating, which are change-preventing. It's nice not to need scope change, but it's often a competitive advantage to be able to handle it readily and efficiently. And don't expect to cope with as much scope change where there are cost of materials and cost to build, as you could in a pure software product.

A change request is most of the time costly and it also affects the schedule of the project. For big investments most of the project participants don't like modifying what has been engaged. Especially when additional resources must be found or must be rescheduled. Contractors may be already committed to another project after "our" project. As project manager we have to propose alternatives : - Is it possible to do the change after the project delivery date ? - Can we accept a degraded operation for a while because the change will be delivered later ? On a Finance point of vue earlier the start up better the profitability, and anyway those technical guys will always request modifications after the start up to ensure the nominal capacity.

If the change has budget or schedule impacts, work with the stakeholders to agree on necessary adjustments. Throughout the process, maintain comprehensive documentation to track changes and their impacts, promoting accountability and fairness.
