The ₹100 Cr/month Problem No One Talks About in Product Teams.. There is a systemic, multi-crore drag on productivity hiding in plain sight within India's tech companies. It's a problem that revolves around a critical role: the data-driven Product Manager. The scale of this issue, and its financial impact, is far larger than most assume. How many Product Managers in India work with product usage data? You’d think it’s niche. It’s not. Let’s break it down: - Total PMs in India: Approximately 275,000 (Source: Industry reports from NASSCOM, Naukri, LinkedIn). - Mid-Senior Cohort (₹25–40LPA): An estimated 30-40% fall into this band, resulting in 82,500 to 110,000 PMs. - Working with Product Data: Say. 50-55% of these PMs work directly with product usage data. This narrows the pool to ~41,000 - 60,500. - Actively Driving Insights: Of those, roughly 50% are not just consuming reports, but are tasked with leading analysis and driving insights from raw data. This calculation places 20,000 to 30,000 Product Managers in India at the epicenter of a significant operational bottleneck. Now here’s the kicker!! Attended a builders’ dinner hosted by The Product Folks , Fam , and Mixpanel on “User Centricity as a Competitive Moat.” A few ideas that stood out: We started with acquisition and CAC. An interesting insight from Fampay — their early CAC was roughly the price of a samosa. Today it’s close to zero, because when the product truly works for users, growth becomes organic. That led to product–market fit. PMF isn’t when you push a product to users; it’s when users start coming to you. A simple test: if your product disappeared tomorrow, would it leave a noticeable hole for your power users? We also discussed failures. Failure is often the real test of a product manager — it reflects the ability to recognize what’s not working, learn quickly, and course correct. Another insight was around customer vs. decision-maker. In Fampay’s case, experiments revealed that teenagers — not parents — were the real influencers, which shifted how they approached growth. A final thought: in a world where AI can build almost anything, a PM’s real edge will be judgment and taste — knowing which meaningful problems are worth solving. Bonus: Got an opportunity to ask Sambhav Jain an eccentric question only to realise that they were laser focused on Gen Z. Over the last few weeks, I was helped by one of my mentees to dig into 50+ industry reports, salary benchmarks across US & India, and multiple 1:1 conversations with a select few who recently cracked AI PM Roles. To come up with this AI-PM 2026 Outlook Guide (attached) Here’s the pattern 👇 The 20-30% salary premium isn’t for “AI literacy.” It’s for operational mastery. With OpenAI accouncing GPT5.0, Two PMs reacted very differently. One got promoted. The other got prompted 1\ Anuj was always“busy.” 17 Jira tickets no one read. 9 “alignment calls” no one needed. 6 FYI emails no one cared about. That’s called calendar-filling. 2\ Anuj was also “AI-ready.” Asked GPT-5.0 for market trends. Pasted the results into the roadmap doc. Added “AI-first” to every initiative. And called himself “AI enthust”. 3\ In stakeholder meetings, he said: “We should leverage data more.” In reality Never checked which data actually mattered. Never asked customers why they behaved the way they did. That’s called insights hallucination on steroids. 4\ In standups: “synergy,” “quick win,” “circle back.” User stories? GPT-5.0 wrote them. He called it delegation 5\ At review time: “You’re great, but GPT-5.0 now does your slides, updates, and reminders.” That’s called redundancy. 6\ Arjun , the PM Marty Cagan talks about Knew which data drove real advantage. Spoke to customers until he could finish their sentences. Used domain expertise to spot blind spots AI missed. Applied AI like a scalpel, not a hammer. As a Product Manager, I often look at progress the same way we evaluate a product - where it started, what problems were solved, and what measurable impact was created. When I look at Bihar’s journey over the last two decades, it’s hard to ignore the structural shift that happened under the leadership of Shri Nitish Kumar. From a “0 → 1” stage of development, several foundational changes were introduced that helped Bihar move forward. Some notable shifts: • Road Infrastructure Expansion – Thousands of kilometers of roads were constructed and upgraded, significantly improving rural and district connectivity. • Law & Order Improvements – Faster judicial processes and stronger policing improved safety and public confidence. • Education Access – Initiatives like Mukhyamantri Cycle Yojana encouraged girls’ education and helped increase school enrollment. • Electricity Coverage – Villages that once struggled with power availability saw major improvements in electrification. • Healthcare Infrastructure – Expansion of primary health centers and better public health access. • Women Empowerment – Reservation for women in Panchayati Raj institutions increased women’s participation in governance. • Governance & Administrative Reforms – Digital initiatives and service delivery improvements started modernizing government processes. From a product mindset, the toughest step is always going from 0 → 1 -building the first functional system, solving the core problems, and creating a base for future scale. Stop 👏 Basing 👏 Your 👏 Entire 👏 GTM👏 and 👏 Marketing 👏 Strategy 👏 On 👏 Retention 👏 In 👏 Metro 👏 Cities 👏👏👏👏 Your brand will thank you. (Your VC, maybe not so much lol) On a serious note: your CAC, retention curves, and campaign insights from Bangalore or Mumbai are *not* universal truths. Every time I head “our ICP loves this feature” or “this campaign did so well in Koramangala”, I have to stop myself from asking- which ICP? The “Chief Vibes Officer” who orders Blue Tokai for breakfast every morning? (guilty, btw) If your GTM depends on English-first content, premium pricing logic, or Instagram engagement data, congratulations! You built a product for your peers, not your audience. I think we tend to forget that India isn’t a single market, but a bunch of micro-economies stitched together by wildly different contexts. So, what may click in metro cities doesn’t always scale on Mofussil India. It isn’t “unscalable” to think beyond metros, just uncomfortable- because it forces you to confront how limited your worldview is (believe me, I had the rude awakening). The cultural drivers, price sensitivities, and motivations that drive real purchasing power lie outside the range of your A/B tests. Because scale doesn’t come from perfecting retention in metros. It comes from understanding the parts of India that don’t fit neatly into your pitch deck.

As we hit Dec end, here is the factual breakdown of what’s actually happening with pay scales in India: ✅ The 9% Baseline: The official projected median hike for 2026 is 9%. It’s not a "boom," but it’s the highest in the APAC region. ✅ The Sector Winners (The Hard Numbers): Automotive: Leading at 9.5% (highest across all sectors). Hi-Tech (Product & Consulting): Strong at 9.3%. Real Estate/NBFCs: According to Aon’s year-end update, these are the outliers hitting 10%–10.9%. Live chat apps are only about trashy sexual content. This is what I used to believe until recently, when I deep dived to understand this category of consumers and products better. Yesterday I had the opportunity to learn about how Saurabh Pandey built Eloelo, thanks to Mixpanel and Santosh Kumar K. These are some insights which helped me see things from a new perspective. The biggest human need that 'chat room and connect with strangers apps' solve for is not libido, it's loneliness. In our cities, if one is middle class and above we have far too many options all around us to keep us distracted from this feeling of being lonely - pubs, movies, malls, parks, and the biggest of them all, OTT. The biggest proof of this for me was when I saw my society lift man watching the same Netflix show Mandala Murders, that I was going to go watch at home. I've heard so many people say, India might pay for digital services but Bharat will definitely not. Well, businesses like AppsForBharat, Astrotalk and EloElo are proving this belief to be completely incorrect. Bharat is paying like never before, it's about getting them engaged and giving them the value they seek in life. There is willingness to pay, it's the entrepreneurs job to find out for what. EloElo remained pre-revenue for 4 years of their existence and then in 2024 when they launched it, they quickly jumped to an annual run-rate of $23 million. Eloelo, worked relentlessly on its product to make sure it can help people feel connected, engaged and rewarded. Their biggest win was being able to take their time spent from just about 17 mins per user, to over 3-4x. The biggest Insight the team solved for was low-trust, and hence EloElo did away with asking people to enter their phone number to engage on the app. They could be an anonymous user and explore the whole product. One thing that stuck with me from Saurabh's journey was how they got their first 100k users, they reached out to 100s of D2C brands to ask for free samples with a promise of getting creators to make good quality content, they had samples worth over 50 lacs and they then got their creators to host contests in which people then participated in together for the sake of fun with a little reward. Sounds simple? Well, it's all in the execution details. He also spoke of an anecdote abut how EloElo's product team uses one simple litmus test for features, which is quite funny. If a metro user finds a certain feature really cringe, then they know some of their real users might actually love it.
